CPQ implementation cost: what drives it, and how to keep it fixed
License prices are published; implementation prices mostly are not. Kugamon is the exception: a fixed $30,000 on a one-year term or $25,000 on two or three years, admin-led, 4–12 weeks. Salesforce publishes no implementation price for Revenue Cloud Advanced, a rebuild that runs 12–18 months in practice. Six things drive the difference.
The six drivers
| Driver | Raises cost when… | Lowers cost when… |
|---|---|---|
| Data model change | The destination has a new model (Revenue Cloud Advanced: attribute-based catalog, pricing procedures, asset-based renewals). Everything is redesigned. | The destination reuses standard Products and Price Books. Catalog and list prices load as-is. |
| Who does the work | An SI scopes, builds, and maintains it. | Your admin does it with a fixed-fee vendor onboarding. |
| Rules and scripts | Years of price rules, product rules, and QCP or callback scripts are ported unexamined. | Rules are inventoried and only the ones the business recognizes are rebuilt. |
| Install base | Subscriptions are migrated in slices or reconstructed from invoices. | Active subscriptions are exported once and loaded once. |
| Integrations | ERP, billing, and e-signature connectors are custom-coded against package objects. | Connectors are standard or configured, and the CPQ uses standard objects. |
| Parallel run | Two systems run for months while the catalog is redesigned. | One quote cycle in parallel, then cut over. |
What is actually published
| Platform | Implementation price | Duration | Source |
|---|---|---|---|
| Kugamon | $30,000 (1-year term) / $25,000 (2–3 year term), fixed, admin-led | 4–8 weeks from Salesforce CPQ; 3–12 weeks from other sources | Kugamon pricing |
| Salesforce Revenue Cloud Advanced | Not published; partner-quoted | 12–18 months in practice. | Salesforce |
| Conga CPQ | Not published | Not published | Conga |
| DealHub | Not published | Not published | DealHub |
| Nue | Not published | Not published | Nue |
Where a figure is not published, our calculator uses an estimate and says so: $300,000 for an SI-led Revenue Cloud Advanced rebuild at 50 users, $150,000 for Conga, $75,000 for DealHub, $60,000 for Nue. Replace them with real quotes as you get them.
Why the fixed fee is possible
A fixed implementation fee only works when the scope is predictable, and scope is predictable when the destination does not require a redesign. Kugamon uses your standard Product2 and Price Book records, so the catalog and list prices are validated rather than rebuilt; bundles, tiered pricing, and account-specific pricing are configured; open quotes and the install base are loaded with standard tooling. That is why the fee is the same for a 20-user org and a 200-user org and why it is admin-led. What the work looks like from each source: Salesforce CPQ · Revenue Cloud Advanced · Conga · DealHub · Nue · custom CPQ.
How to cut implementation cost before you sign
- Inventory rules first
Every rule you retire before migration is a rule nobody has to rebuild. Use the checklist.
- Ask for the implementation price in writing
If a vendor will not put a number on it, assume it scales with the SI’s calendar, not with your scope.
- Separate license from services in the quote
Multi-year license discounts are often used to hide services scope. Compare each line to the published price.
- Size the RCA effort with a free assessment
Prodly offers one (Prodly); IdeaHelix has an estimator (IdeaHelix). Put the result next to a fixed-fee alternative.
- Model three years, not one
Implementation is a year-one cost; admin and integration upkeep recur. The CPQ ROI guide shows the full cost side.
Most vendors do not publish it. Kugamon does: a fixed $30,000 on a one-year term or $25,000 on a two- or three-year term, admin-led (pricing). Salesforce publishes no implementation price for Revenue Cloud Advanced; a full rebuild runs 12–18 months in practice.
Kugamon: 4–8 weeks from Salesforce CPQ, 3–12 weeks from other sources. Revenue Cloud Advanced: a full rebuild runs 12–18 months in practice (source). Other vendors do not publish durations.
For Revenue Cloud Advanced, the partner migration tools automate parts of the move; the rebuild itself is a 12–18 month project in practice. For a native CPQ that reuses standard Products and Price Books, the implementation is admin-led; Kugamon does not require an SI for a standard implementation.
Admin and integration upkeep after go-live. A one-time implementation fee is visible; the recurring cost of maintaining rules, scripts, and connectors is not. Native CPQ on standard objects keeps that line small; SI-maintained CPQ does not. Model it in the calculator.
