CPQ total cost of ownership: the three-year model, applied to every platform

CPQ total cost of ownership is licence plus implementation plus admin plus integration upkeep, over three years, because year one hides the recurring lines. At 50 users, published prices put Kugamon at about $158,500 and Revenue Cloud Advanced at about $840,000 including estimated implementation and admin; Conga, DealHub and Nue land between them on estimates only, because none publishes a price.

Why the implementation line dominates

A $135 per-user-per-month licence gap over three years at 50 users is $243,000. The estimated implementation gap alone is $275,000.

That is the whole argument for modelling three years rather than one. Licence is visible and negotiable; implementation is quoted once and rarely revisited; admin is invisible because it is salary. A platform that needs a redesign (Revenue Cloud Advanced’s attribute catalog and pricing procedures) or an SI on retainer (Conga) carries its cost in the second and third lines. A package that reuses standard objects and is admin-configured carries almost nothing there. What drives the implementation number.

What the model leaves out, deliberately

  • Integration upkeep — depends on your ERP, billing and e-signature stack. Add it yourself; it favours platforms on standard objects.
  • Benefit side — rep hours, error reduction, renewal recovery. That is ROI, not TCO; the CPQ ROI guide covers it.
  • Custom / home-grown CPQ — its cost is engineering time, which is yours to know. The calculator has a Kugamon-only view for that comparison.
  • Discounts — published list prices only. Multi-year and volume terms are negotiated everywhere.

At 50 users over three years, using published prices where they exist: Kugamon about $158,500; Revenue Cloud Advanced about $840,000 with estimated implementation and admin. Conga, DealHub and Nue fall between on estimates only. Your integration upkeep is additional. Run your own: calculator.

Because platforms that require a data-model redesign or an SI on retainer carry most of their cost in services and admin rather than licence. A CPQ-to-RCA rebuild runs 12–18 months in practice; Kugamon publishes a fixed $25,000–$30,000 fee (pricing).

No. Conga, DealHub and Nue do not publish pricing. The figures are labelled estimates so a chart can be drawn; every chart hatches them and every table tags them. Replace them with actual quotes. Method: how we source claims.
